Repair or Replace: How the Decision Is Made

The working threshold is sixty percent. When a repair figure reaches about sixty percent of replacement cost, replacement is normally the better outcome. Below that, repair wins. The exception is a discontinued panel that has to be moulded, which raises replacement cost and shifts the balance back.

Repair or replace gets treated as a judgement call and it mostly is not. It is arithmetic plus two or three technical constraints, and once both figures are on the table the answer is usually obvious.

What makes it feel like a judgement call is that most shops only produce one of the two numbers.

What is the actual threshold?

Around sixty percent. When repair reaches roughly sixty percent of replacement, replace. That is not a rule from a manual, it is where the risk balance tips: a large repair on a visible surface carries appearance risk that a new panel does not, and on a coach you may sell later, a replaced panel and a large repair are not equivalent.

Below sixty percent, repair is normally better value and often technically better too, because it preserves original bonded joints that replacement has to break and remake.

When does the technical answer override the arithmetic?

Three situations. Damage crossing a compound curve, where reproducing shape in three dimensions is difficult. Damage through a moulded feature such as a light recess, which rarely reproduces convincingly. And a substrate that has rotted across a large area, where there is nothing sound left to bond to.

In those cases replacement is correct even below the threshold, and we will say so rather than sell you a repair that will look wrong.

  • Flat or single curvature area: favour repair
  • Original bonded joints intact and sound: favour repair
  • Panel discontinued and must be moulded: favour repair

What does this look like with real numbers?

Front and rear cap repair runs $750 to $12,000 and up at 4 to 60 labor hours. Cap replacement runs $4,500 to $25,000 and up at 30 to 120 hours. A cap repair quoted at $9,000 against a $14,000 replacement is at sixty four percent, which is replacement territory.

Roofs work the same way. Recoat and reseal runs $750 to $4,500 and up. Full membrane replacement runs $3,500 to $18,000 and up. A reseal is almost always the right answer on a sound membrane and almost never the right answer on one that has already let water into the structure.

Frequently Asked Questions

Is a repaired panel weaker than a replacement?

A properly built laminate repair with the correct reinforcement schedule is as strong or stronger locally. The risk is never strength, it is a repair that stopped short of the true debonded boundary.

Will the carrier pay for replacement if repair is cheaper?

Generally no. A carrier pays the lesser of repair or replacement for a like for like outcome. Where repair cannot achieve that outcome technically, that case has to be made in writing with the reason.

What if nobody makes the panel anymore?

We mould one from the mirrored side of the vehicle or from a pattern. That raises replacement cost substantially, which usually shifts the decision back toward repair.

Does a documented repair hurt resale value?

Less than an undocumented one does. A dated pre and post repair dimensional record is the difference between a disclosed structural repair and a buyer discovering it on their own inspection.
